When you need this
When the site is live and everything after launch sits in somebody's "when I get a chance" pile. When what you need is not a project but a person who looks at this every month.
What we actually do
We agree priorities at the start of each month and work only on what will move a specific number that month. Every change ships with a prediction and a way to measure it, and at month end we check whether the prediction held. A request with no way to measure it gets turned into one first.
What you get
A fixed block of engineering each month, a quarterly review that includes the things we tried that did not work, regular performance and security checks, and a contract you can end at any quarter boundary.
What we do not do
We do not treat emptying the backlog as the goal. Backlogs are never empty, and most items on them do not move a number. Spending the month on the top two or three is worth more than finishing ten.
How it starts
Begin with one quarter, not a year. The first month usually goes on instrumentation, because until the numbers are visible, any conversation about priorities is just an exchange of opinions.
